DIY vs agency local SEO: the real cost, including your time

Omar Alocozy·Digital Handshake Media·7 min read

In a nutshell

Doing local SEO yourself is not free. Done right, it takes 8 to 15 hours a week, or roughly 12 to 20 hours a month at a bare minimum. If your time is worth $75 an hour, that is about $3,600 a month in hours you could bill elsewhere. A reputable agency starts around $1,000 a month. DIY wins when your market is quiet, you have the hours, and you actually do the work every week. It loses the moment you get busy.

You chose to do it yourself to save money.

Six months in, you have put in maybe 40 hours between other jobs. You have moved up three spots on one search, and you are not sure the other searches changed at all.

That is not a failure. It is just what part-time local SEO looks like. The question is whether those 40 hours were the cheapest way to get here.

What DIY actually takes each week

Effective local SEO is not one task. It is a set of small jobs that only work when you keep doing them. Here is a normal week.

Profile upkeep

Photos, posts, a new service or attribute, answering questions on the profile. 1 to 2 hours.

Reviews

Asking every finished customer, chasing the ones who forgot, and replying to every review, good and bad. 1 to 2 hours.

Content

One useful page or post about a real job or a real question. Researching it and writing it well takes 4 to 8 hours.

Citations and cleanup

Finding directory listings with your old address or phone and fixing them, one by one. 1 to 3 hours.

Checking and learning

Looking at where you rank across your area, reading what changed in local search, watching competitors. 1 to 2 hours, more at the start.

Add it up and a real week is 8 to 15 hours. A light week, where you skip the content, is still 4 to 6. Miss enough weeks and the work stops compounding, which is the whole point of it.

The hidden cost is your time

The out-of-pocket cost of DIY can be near zero. The real cost is the hours. If you spend those hours on SEO, you are not spending them selling, quoting, or running jobs. Put your numbers in below.

Time cost of doing it yourself: $3,248/mo

This is opportunity cost: the value of what those hours could earn elsewhere. It is not a bill, but it is real money.

For a lot of owners, the honest math is: the time DIY costs is worth more than an agency retainer. That does not always mean hire someone. It means the “free” option is not free.

DIY vs freelancer vs agency

Three ways to get it done

Cost: near zero out of pocket, 8 to 15 hours of your week.

Good for: quiet markets, owners with real time, people who like the work.

Risk: it stalls the first busy month. And you are learning on your own business.

Cost: around $1,150 a month on average, often less.

Good for: cheaper than an agency, one person who knows you, more personal.

Risk: one person, one skill set, no cover when they are sick or overbooked. Usually strong on one part of the work and thin on the rest.

Cost: around $1,819 a month on average for local agencies, commonly $1,000 to $3,000.

Good for: a team, a written method, cover when someone is away, tooling you do not have to buy.

Risk: more expensive, and quality varies a lot. A bad agency and a bad freelancer fail the same checks.

When DIY is the right call

  • Your market is quiet. Few competitors, low search volume. The basics done well can hold a lead.
  • You have the hours, every week. Not "I will find time." Blocked time, on the calendar, that survives a busy stretch.
  • Your budget is under $500 a month. Below that, most paid help is a report, not work. Your own hours will do more.
  • You want to learn it. Some owners do, and that is a fine reason.

We publish the full 12-point Map Pack checklist so you can do this yourself. The highest-value items, categories, services, hours, and review flow, need no tools and no agency.

When to hand it off

  • You have skipped the work three weeks running because real jobs came first.
  • Your market is competitive and you are falling behind on reviews and content.
  • You have several locations, which multiplies every task.
  • The time it takes is worth more to you than the fee, and you have checked that with real numbers, not a feeling.

Where we sit

We work in the $1,000 to $3,000 a month range, on a fixed 12-week roadmap, one client per trade per city. We also publish the whole checklist for free, because an owner who has already fixed their categories is a better client than one who has not, and because some businesses genuinely should do this themselves for now. We would rather tell you that at the assessment than take the money and find out.

Can I really do local SEO myself?

Yes, the core of it. Categories, services, hours, attributes, photos, and a steady review routine are all doable in-house and matter most. The parts that need tools and time, grid tracking, citation cleanup at scale, technical and schema work, are where paid help earns its fee.

How many hours a month does DIY local SEO take?

Done properly, 8 to 15 hours a week, or about 12 to 20 hours a month at a minimum. A single good content piece can take 4 to 8 hours on its own. Skipping weeks breaks the compounding that makes the work pay off.

Is a freelancer or an agency better value?

A freelancer is cheaper and more personal but is a single point of failure with a narrower skill set. An agency costs more and should give you a team and a documented method. For most established local businesses the real choice is agency versus freelancer, and it comes down to whether you are buying one person's hours or a system that keeps running without them.

What if I start DIY and it does not work?

Common, and usually it is a time problem, not a knowledge problem. If you have skipped the work for a few weeks because real jobs came first, that is the signal to hand it off. Keep a dated baseline scan from the start so you can measure whatever comes next.
